I've watched this play out at least a dozen times.

A startup hits Series A. The product is growing. Customers are paying. The engineering team has doubled in the last six months. Everyone's shipping fast, and the CEO keeps quoting that Facebook poster about moving fast and breaking things.

Then something breaks that shouldn't have broken. A payment flow goes down for nine hours on a Saturday. A data migration wipes a customer's account. A quick UI fix introduces a regression that tanks onboarding conversion by 12 percent and nobody notices for two weeks.

The Slack channel lights up. The postmortem gets written. And somewhere in that postmortem, someone types the sentence that every startup CTO eventually types:

I am not going to walk you through the theoretical differences between QA and QC. You can Google that. What matters here are the decisions you will actually face, the tradeoffs nobody warns you about, and the playbook that tends to work.

At a large company, a production bug is expensive.

Five Signals That You Have Already Waited Too Long

You do not need QA from day one. When it is two founders and a prototype, QA usually means the CTO clicking around before a release.

That is fine for the stage.

But eventually, it stops being enough.

The clearest signs are usually:

  • Developers spending too much time fixing bugs instead of building features

Start with smoke tests for critical flows and automate the most important journeys like login, payments, and onboarding.

The goal here is credibility.

Weeks 5 to 8: Build Infrastructure

Expand automation, integrate tests into CI/CD, and improve staging environments.

Choosing the Right Testing Stack

Most teams overcomplicate this decision.

Playwright

If you are starting from scratch, Playwright is often the strongest default choice.

Cypress

Cypress is still great for frontend-heavy teams that want an easier setup and excellent debugging.

Selenium

If you already have a Selenium suite, do not rush to replace it immediately.
